AI-native software is non-deterministic at the core. Observability is how teams make it operable — connecting traces to user outcomes, costs, and eval scores so product and engineering share one language. Product managers cannot prioritize prompt fixes from Grafana alone — they need trace UIs that show bad answers without engineering translation. Observability without action rituals becomes shelfware — weekly reviews turn metrics into roadmap priorities.
Beyond traditional APM
Log retrieval IDs, tool arguments, model routes, and prompt versions per request. Aggregate faithfulness scores from automated eval and user thumbs. Faithfulness scores aggregated daily miss single catastrophic answers in high-stakes domains — track worst-case examples explicitly. Link traces to CRM account IDs for B2B so CS sees AI failures in customer context. Segment traces by prompt_version — conflating versions hides which edit caused regression.
Correlate bad traces with support tickets and churn cohorts. That closes the loop between engineering metrics and business metrics. Support ticket tags should include trace_id when users report wrong answers — closes loop from complaint to root cause. Export weekly CSV of worst traces for executives who will not log into Langfuse.
Org adoption
Give PMs filtered trace review — bad answers without log archaeology. Weekly ritual: top ten failures, root cause, prompt or retrieval fix. Weekly top-ten failure review with PM, engineer, and domain expert present — rotating ownership prevents orphan dashboards. Finance dashboards showing cost per resolved support ticket speak louder than token totals. SLO definitions for faithfulness and latency belong in error budgets — same discipline as API uptime.
Finance sees cost per successful task, not raw token invoices. Align pricing tiers to observable unit economics. Pricing tier design should reference observable unit economics — heavy users on flat plans destroy margins visible only in traces. Customer success should access read-only trace views for enterprise accounts — reduces escalations.
Foundation from day one
Retrofitting traces after launch loses baselines. Pick Langfuse, LangSmith, or OTel-compatible stack early. Pick observability stack before MVP launch — retrofits lose before/after comparisons for prompt experiments. Langfuse self-host helps EU data residency requirements. OpenTelemetry spans linking frontend click to backend retrieval simplify cross-team debugging.
Read our day-one observability guide for MVP teams. Day-one observability guide lists minimum fields to log for teams starting smaller than full LangSmith deployments. Start with five log fields if full tracing is heavy — expand as team matures.
What to do next
Start with one measurable outcome — latency, accuracy, adoption, or revenue — and design your stack around that constraint. GenOrbit ships production AI systems across healthcare, astrology, fintech, and SaaS; if you want a second pair of eyes on architecture or delivery, we are happy to talk.
